The Challenge

A marketing department built for a different era.

When our founder took over as Director of Marketing & Communications at a regional arts institution serving more than 100,000 annual visitors, the department was built entirely around print. The team consisted of one print graphic designer and one person handling email and social media. The website was a static five-page brochure with no e-commerce, no ticketing, and no way to capture revenue online.

Social media presence was essentially zero. There was no Google Ad Grant, no paid digital advertising, no CRM integration, and no analytics infrastructure to track what was working. Every dollar spent on marketing was going into channels with no measurable return.

The institution had the audience, the programming, and the community goodwill — but no digital infrastructure to convert any of it into revenue, membership, or sustained engagement.

The Approach

Build the infrastructure first. Then scale.

The first step was making the case for investment. A presentation to the board secured $100,000 in funding to rebuild the digital foundation — a rare win that required translating marketing ROI into language board members could act on.

Over the first year, the entire department was restructured and rebuilt:

Website rebuild with e-commerce and ticketing

The static five-page site was replaced with a full CMS-driven website integrated with Tessitura for ticketing, class enrollment, and membership — allowing the institution to capture revenue online for the first time.

CRM migration to Tessitura

The entire CRM was migrated to Tessitura, creating a unified data infrastructure that connected ticketing, membership, donations, and email into one system — enabling audience segmentation and lifecycle marketing for the first time.

Department restructure

The print-first team was restructured for a digital-first operation. The graphic designer role shifted to part-time, and a new hire was brought in with expertise in email marketing, social media, and CRM — aligning the team's skills with where the audience actually was.

Google Analytics, Ad Grants, and Performance Max

Full Google Analytics integration was implemented to track every channel against revenue outcomes. The Google Ad Grant was secured and activated, and Performance Max campaigns were launched with $6,000–$9,000 in monthly spend — all tied directly to ticketing, membership, and donation conversion goals.

The digital transformation was completed just before the COVID-19 pandemic forced the institution to close its physical doors. What could have been a catastrophic year became a defining one.

Because the infrastructure was already in place — the website, the CRM, the email segmentation, the online enrollment system — the institution was able to pivot entirely to digital programming within days. Virtual exhibitions, online classes, and streaming programming launched immediately, reaching audiences the institution had never been able to serve before.

For the first time in the organization's history, students enrolled in classes from around the world. The digital infrastructure didn't just preserve the institution through the closure — it expanded its reach beyond anything physical programming had ever achieved.
